E-commerce Growth Consultant for Saudi Arabia

I help Saudi e-commerce brands scale paid media, retention and measurement profitably. I’m Walieldin Taher, working in Arabic and English.

I’m an e-commerce growth consultant working with brands across Saudi Arabia. Paid media, measurement and retention, for stores doing real revenue that have stopped growing or stopped making money.

I don’t build stores. I grow stores that already exist.

If you need a site designed, migrated or developed, I’m the wrong call and I’ll say so in the first two minutes. If you’re already on Salla, Zid, Shopify or a custom build and the numbers have gone sideways, that’s the work.

Twelve years in performance marketing, analytics and e-commerce growth. One person, not an agency — the person on the call is the person in the account.

Qualification

Who this is for

A good fit

  • A live store with real monthly revenue, not a pre-launch idea.
  • Paid media already running, on at least one platform, with enough spend history to read.
  • Growth has plateaued, or revenue is still climbing while margin quietly isn’t.
  • The numbers in the ad platforms don’t match the numbers in the back office, and nobody can explain the gap.
  • A team that can execute — in-house, freelance or agency — but needs someone senior deciding what they execute.
  • Willingness to show me real margin data, not just revenue.

Not a fit

  • Pre-launch, no store, no sales history.
  • You want a store built, redesigned or migrated.
  • You’re shopping for the cheapest available ad management.
  • You want a guaranteed ROAS number before anyone has opened the account.
  • Margin is confidential even from the person you’re asking to protect it.

I’d rather lose the call than take an engagement from the second column. Both of us find out in month three anyway, and by then it’s cost you a quarter.

Diagnosis

Where e-commerce growth actually stalls in Saudi Arabia

Stores rarely stall for the reason the dashboard suggests. In almost every account I’ve looked at, the cause is one of four things — and none of them is “the budget is too small”.

Constraint 01

The account is buying demand it already had

Branded search, retargeting and a warm audience that was going to convert anyway. Platform-reported ROAS stays flat and reassuring while blended ROAS — total revenue over total spend — slides month after month. That divergence is the tell. You are paying to re-purchase customers who already found you, and calling it acquisition.

Constraint 02

The numbers don’t reconcile

Three systems report on the same order and none of them agree, so decisions get made on whichever number is nearest to hand.

One concrete failure mode, and it is common on hosted platforms. The purchase tag fires the moment the thank-you page renders, but the store pushes order revenue into the data layer asynchronously, a beat later. The tag reads an empty value. The order counts; the revenue arrives as zero. Conversion volume looks fine, revenue looks broken, and someone spends a quarter optimising toward a figure that was never real.

That isn’t visible in a report. You find it by opening the tag, watching the event fire, and reconciling three days of orders line by line against the back office.

Constraint 03

Creative volume is the ceiling, not budget

On TikTok and Snapchat especially, the account scales at the rate you can produce new hooks. Once fatigue outpaces production, more budget buys more frequency against the same tired people and CPA climbs. The constraint has moved out of the ad platform and into your content calendar, and no amount of bid strategy fixes it.

Constraint 04

There’s no retention layer

Every order is bought fresh at full acquisition cost. No abandoned-cart flow, no win-back, no post-purchase sequence — or they exist and nobody has measured what they contribute. This is the most expensive of the four, and the slowest to show up, because it doesn’t break anything. It just quietly caps what you can afford to pay for a customer.

SymptomUsual assumptionWhat it usually actually is
ROAS falling as spend risesThe platform’s algorithm got worseProspecting is finally reaching cold audiences; the earlier number was warm demand
Platform revenue far above back-office revenueAttribution is “just like that”Multiple platforms claiming the same order, plus view-through windows nobody set
Orders recorded, revenue near zeroTracking is “broken”An event firing before the revenue value exists in the data layer
CPA climbing on TikTok or SnapchatAudience is saturatedCreative fatigue — the account needs volume, not a new audience

Not sure which of these four is your problem? Send me your last 30 days of ad spend and back-office revenue and I’ll tell you which one it is. No deck, no pitch.

The work

What I do about it

01 / Paid media

Paid media, engineered for contribution margin

Google, Meta, TikTok, Snapchat and programmatic, structured so prospecting and retargeting aren’t claiming the same order. I optimise toward contribution after cost of goods, shipping, payment fees and returns — not toward the ROAS the platform reports about itself. A 4X that clears margin beats an 8X that was always going to happen without you.

02 / Measurement

Measurement you can run a business on

GA4 and GTM built properly, server-side tagging where it earns its keep, Conversions API with matched event IDs so deduplication actually works, and consent handled rather than ignored. Then the part nobody does: reconciling platform, GA4 and back-office revenue until you know the size of each gap and why it exists. You should be able to explain the difference between all three numbers in one sentence. Most teams can’t.

03 / Retention

Retention and lifecycle automation

Abandoned cart, browse abandonment, post-purchase, win-back and replenishment — over email, WhatsApp and SMS, within what consent and platform rules actually allow. Segmented on behaviour, not on a single list. Measured on incremental contribution, because a flow that mails people who would have returned anyway is a reporting line, not revenue.

04 / Strategy

Strategy and commercial advisory

Channel mix and budget allocation against margin rather than habit. Martech and tracking stack decisions. Pricing, bundling and offer structure where they’re the real constraint — which happens more often than anyone selling media wants to admit. Most of this runs through paid channels; the channel-level detail is on my performance marketing consultant page.

Platform reality

Salla, Zid, Shopify — what’s actually possible on each

Most advice you’ll read about e-commerce growth assumes Shopify, because most of it is written in markets where Shopify won. In Saudi Arabia a large share of stores run on Salla or Zid, and the standard playbook doesn’t survive contact with them intact.

What matters is knowing, before you pay for a recommendation, whether your platform can execute it.

Salla. A strong native data layer and a well-populated event stream, so clean measurement is genuinely achievable — but the container setup, event timing and checkout are bounded by what the platform exposes. Purchase-event timing is the one I check first on every Salla store, because it is where revenue quietly goes missing. Several standard tracking fixes have to be rebuilt to fit the platform rather than lifted from a Shopify guide.

Zid. Similar shape, different constraints. I work through what’s actually editable in the theme and the checkout before designing anything that depends on it, rather than after.

Shopify. The most flexible of the three, and the one where nearly all published advice applies as written. Fewer surprises, more competition for the same ideas.

Custom builds. Anything is possible and nothing is free. Every tracking change is a developer ticket, so the roadmap runs at the speed of your dev queue — which is the number I’ll want before promising a timeline.

My job is to tell you which of my recommendations your platform can actually take, before you pay for any of them. That is usually the first thing an agency won’t tell you and the first thing you need to know.

Process

How an engagement works

Step 01

Week one is diagnosis. Read access to the ad accounts, GA4, GTM, the store back office and — the one people hesitate over — real margin by category. Plus the last twelve months of spend and revenue.

Step 02

First deliverable is a written diagnosis, not a campaign. Which of the four constraints you’re actually hitting, what the measurement is getting wrong, and the three changes ranked by expected effect on contribution.

Step 03

Measurement gets fixed before spend moves. Reallocating budget on top of numbers you can’t trust just changes which figure is wrong.

Step 04

Then build, test and scale, with one reconciled reporting view and a working session every two weeks. No forty-slide monthly deck.

Two shapes of engagement: a fixed-price project — an audit, a tracking rebuild, a launch — or a monthly retainer for ongoing direction and management. Retainers are priced on the work, not as a percentage of media spend, because percentage pricing pays me to spend more of your money.

Experience

Track record

Twelve years in performance marketing, analytics and e-commerce growth, across Google, Meta, TikTok, Snapchat and programmatic.

The best single campaign I’ve run returned 20X on ad spend. Blended across accounts, 9X is the honest number. Total revenue driven across those twelve years is over 3 billion SAR. Cost per acquisition moves the same way: best account, 48% lower; median across accounts, closer to 35%.

None of it is published as a case study, so treat all three figures as unverified until I show you the source. What I’ll do on a call is open a live account and walk you through the structure, the spend and the return — which account, which period, and what conditions made the number possible. FAQ

Frequently asked questions

Do you work with Salla and Zid stores?

Yes, and with Shopify and custom builds. The useful part isn’t that I’ve seen the admin — it’s knowing what each platform will and won’t let you change. Salla and Zid bound what’s editable in the theme, the data layer and the checkout, so a chunk of standard tracking advice can’t be executed as written and has to be rebuilt to fit. I’ll tell you which recommendations your platform can take before you pay for any of them.

Do you build e-commerce websites?

No. I don’t design, build, migrate or redevelop stores, and I don’t take the work on and subcontract it. If that’s what you need, a development agency will serve you better and faster. What I do starts after the store exists and is selling: paid media, measurement and retention on a business that already has orders to learn from. If you’re not sure which you need, message me — that’s a two-minute answer and it costs nothing.

How much ad spend do I need before hiring a growth consultant?

There’s no fixed floor, but there is a real threshold: consulting pays for itself when a percentage improvement in your account is worth more than the fee. Below that, you’re better off spending the money on media or on creative. The other half of the test is data — an account with very few monthly orders can’t produce a readable result quickly, so the work takes longer to prove. Send me your monthly spend and order count and I’ll tell you honestly whether it’s too early.

Why don’t my ad platform numbers match my store revenue?

Because every platform reports on itself. Each one claims any order it touched inside its own click and view-through windows, so several platforms claim the same sale and the totals sum to more than you sold. GA4 applies a different model again and loses sessions to consent gaps and cross-device journeys. Then there are mechanical faults — undeduplicated server events, or a purchase tag reading revenue before the store has pushed the value. The back office is the only number that matches your bank. Everything else is an estimate with a vested interest.

How long before growth work shows results?

Measurement fixes land immediately — they change what you can see in week one. Paid media changes need to clear the learning phase and then accumulate enough conversions to read, which is usually two to four weeks depending on order volume. Retention compounds later; a lifecycle programme needs a purchase cycle or two before its contribution is measurable at all. A stable trend across all three takes roughly ninety days. Nobody honest promises a week-one transformation.

Do you work in Arabic?

Yes. Arabic and English, both natively — the call, the account, the ad copy, the reporting and conversations with your team. It matters commercially: Arabic ad copy for this market has to be written, not translated. Machine-translated Arabic reads as foreign to a Saudi buyer, and that shows up in click-through and conversion rate long before anyone notices the wording.

Can you work alongside our existing agency?

Often, yes, and it’s a good shape when the agency executes well but nobody internally can tell whether the reported numbers are real. I set direction, define how performance is measured, and review the work — the agency keeps running it. It only works if everyone knows that’s the arrangement from day one. Going in as an undisclosed auditor makes the agency defensive and wastes your money.

Most engagements kick off within a week of the first call.

Running a small business rather than a scaling brand? If the problem is leads going cold after the click — missed calls, slow replies, thin reviews, nobody chasing the quote — that is productized work with a published price, and it is what Revneura does, from SAR 1,099 a month with no setup fee and no lock-in. Same operator, different shape of work.
